Yep - you're right.  What I dope you feel when you've been running at
256 colours without realising!

Gobs is right - it actually refers to planes - I have 24 now, of 256
colourmap cells.  Why not 32?

But what I can't figure out is why the system started in 8-bit instead
of 32 bit.  To get it up in 32 bit I actually passed an argument in
startx:
  startx -- -bpp 32

My XFConfig file "screen" section has three Display subsections, for 32,
16 and 8 bit depths, in that order.  Why should it pick the lowest
depth?
