You gave people a choice?  I think I see the problem =).  What we've done in 
the past (for the CIA and Swancon) was establish a design (usually one person 
responsible for multiple options and then have the committee choose the best 
design(s)), and then print off a number we think we can sell (say 20).  We 
initially take a financial hit but we've always come out on top and sold 
every shirt we've printed.  Cafepress does look very interesting tho and 
worth investigating as an option.
